I got invited to a #ttrpg project and I haven’t done this much internal screaming about who I’m getting to work with in a long time, if ever.

Reads too easy and a little gross by going with orcs. Make it people, everyday humans, elves, dwarves, and other “non-monstrous” groups who support the dragon. Make heroes confront people who look like them, not easily dismissible ugly humanoids who can be evil by virtue of blood or skin color.
