A short 🧵 on self-serve monetisation

Most PLG companies get this wrong.

They either bombard users with annoying upgrade prompts.

Or hide premium features so deep that no one can find them.

A big reason product teams fail is because they lack data fluency.

They build features nobody wants, miss growth opportunities, and can't prove their impact.

Winners build both infrastructure AND culture. It creates an unfair advantage that compounds over time.

There's a difference between "technically possible" & "ethically justifiable."

I recently got served a LinkedIn ad inviting me to 'join my colleagues' in an ongoing vendor evaluation at one of the companies I advise.

The sad truth about most enterprise software.

Every company will need to become product-led through the lens of retention or eventually those users will revolt.

In PLG, the equivalent of ‘expansion revenue’ in usage is virality.

If 1000 users bring in 200 more, that’s the equivalent of 20% exp revenue in the NRR formula.

That can go a long way to counter the impact of churn, drives an exponential user growth curve and a lot more fuel for monetisation. ❤️

Create opportunities for shared learning in your org. IME shared learning experiences often lead to unexpected insights and collaborations.
December 4, 2024 at 5:00 PM
PLG has limits; companies like Slack, Datadog, Atlassian, GitLab heavily invest in sales/marketing.

Only 1-5% of free users convert to paid, and enterprise sales involve complex processes.

Successful PLG companies go hybrid & blend PLG with sales for growth.

Measuring team activation in B2B PLG means moving beyond user-level metrics.

Track how actions contribute to team success.

Focus on account-level analytics to gain insights into team-wide adoption and expansion.
December 3, 2024 at 8:15 AM
Design for distributed discovery in B2B PLG.

Support multiple parallel journeys and enable organic expansion.

Different team members will find value in different ways.

Build features that leverage this natural behaviour for your product's growth.

The Organic Pattern in B2B PLG thrives on viral growth.

Multiple team members discover your product independently.

Facilitate collaboration and easy sharing to drive team-wide adoption without central mandates.
December 1, 2024 at 8:00 AM
Underrated aspect of building a T-shaped skillset - it's much easier to build credibility and identify collaboration opportunities across your org.
November 29, 2024 at 5:00 PM
Leaders in successful teams actively engage in the teams learning discussions. They create an environment for open sharing. Makes a huge difference culturally.

PLG and sales can very happily coexist.
ex: Datadog sees 80% revenue from $100k+ customers through hybrid models. Balance PLG efficiency with sales for enterprise growth.

Devtools....

SDRs 👎
Dev Advocates 👍

Focus on trust and value, not sales pitches.

Build community, not customer lists.
November 27, 2024 at 5:00 PM
Adding sales doesn't mean PLG failure.
It's those PLG roots that fuel pipeline.
November 27, 2024 at 8:00 AM
The developer's path isn't a straight line. Ditch the funnel; let them explore their own way.
November 26, 2024 at 5:00 PM
Top-down adoption in B2B PLG often fails due to a lack of meaningful engagement.

Avoid "mandate without meaning" by ensuring your product drives organic team engagement. Enable role-based feature discovery and build usage analytics to demonstrate value upward.

This definition of how not to AI-Outbound.

1. Getting my name wrong
2. Getting what I do wrong (I'm not your target customer)
3. Missing the mark on positioning (sales isn't dirty work, and delegating it is one of the worst mistakes a founder could make)
