The kyber has to be exposed, and you need to touch it. This was very clearly depicted in the "Acolyte".
It's also basic that you don't generally bleed your own crystal. Kylo tried, and the crystal resisted so strongly that it cracked, resulting in the unstable blade. 🤓

If you squint, you can retcon it, so he was severed nearer the hip than the midsection. Then he instictually clings to life through the dark side, is promptly shipped to the garbage planet, and then accretes random droid parts using using whatever scraps of Night Sister lore he has.

Qui-gon was impaled center-mass, right through his spine, just under his heart. He ain't coming back from that.
Others, like Sabine, were stabbed lower, and to the side, at most losing a kidney, and she received prompt care. They made of point of showing off her wound, just to make it clear.

I don't know why folks didn't like the cavalry charge. Pure pulpy fun, and totally in line with a major SW theme: organic vs technological.

'sactly. Why do so many people accept the words of a serial liar and mass murderer like Kylo Ren? Nowhere in the story is being a nobody valorized or extolled, in text or subtext. Rather, the idea is weaponized by Kylo against Rey, using the posture & language of an abuser.
