To make NPCs seem distinct, Chris Perkins favors 4 base personalities:

• authority
• sage
• schemer
• brooder

Each plays differently, but all 4 add a different tension to role-playing encounters that makes each engaging. Here's Chris's 2013 post on the archetypes.
