Interesting seeing the discourse around how you need monsters to kill in RPGs. Here's my thoughts as I wrote them out for running Guildless (which I've been running all year and I'm having a lot of fun writing up as I go).
Running the Game I am strongly of the belief that the best way to run a game is the way your group enjoys. Table advice is something that needs, always, to be tailored to the people in question and obviously – as I am writing to you from afar – I cannot tell you how best to run the game for your players. I will provide some advice as to how to make the world of the Guildless feel as I intend, though. In some ways Guildless was written out of a frustration with the kind of fantasy worlds that I most commonly saw portrayed in tabletop roleplaying games; worlds written in stark colours of black and white, where adherence to a four-point morality system of Law, Chaos, Good and Evil was considered enough to provide motivation, and where the first response to every problem was murder. Murder is obviously a solution to many problems in life. It is rarely, however, the most reasonable and proportionate one on the table. I wanted a fantasy world which felt both closer to our own world and utterly distinct from it; a world where all the impossible magic, wonder and horror of the genre could find expression and where you could understand people’s reactions to it. Mostly, this meant putting the systems of oppression we struggle with day to day at the heart of the setting, rather than trying to obscure them. Certainly, there aren’t many people in the world today struggling under immortal god-kings… but we still struggle under authority figures who seem untouchable and who have access to resources and violence we can never touch. We may not live in the shadow of any Mage Towers, but the skyscrapers that pockmark cities hide the men (and it is, by a vast proportion, men) who control the fates of billions whose suffering they will never see. As borders close and the world boils under the machinations of these men, where we have the right to live, and with whom, has never felt more constricting. When running Guildless, I would suggest that you try to imagine everyone who is living in this world through this lens. The Guild Guard who secure the transport the party needs to raid are just doing a job, they aren’t necessarily willing to die for it. The Mage who has been forced into service since she was a child because she passed a test she barely understood likely holds little loyalty to the institution that sees her as nothing more than a cog. Or perhaps she is terrified of it, having seen first-hand how disposable the system views women like her. Even the nobility, as alien and privileged as they are, are rarely stupid. Stupid people do not tend to last long in positions of authority, though it is often useful for them to make you believe they are stupid. They benefit from these systems. Their primary concern is ensuring that they continue to do so. They will kill to defend it without a second thought; but they will just as quickly cut a deal if it seems like the path of least resistance. They are mostly interested in advancing their own position within the byzantine hierarchy of noble politics and bringing down their fellows. Obviously your individual NPCs will have their own motivations, and some people just need to die. But it’s much more interesting when you try to remind your players that, at the end of the day, what separates them from the people they work against is often down to luck, chance and happenstance as much as any stark moral stance. Most RPGs these days allow XP for defeating obstacles, not killing people. I would suggest leaning into that. You’ll be surprised at how much more the fantastical shines when it is contrasted against relatable people.
